Based on my work in facilitating the use of the A3 methodology here's some suggestions that will help increase your understanding for using the A3 successfully. Start small. If you haven't had much experience solving problems in teams use a smaller problem as the opportunity to try the step by step process as outlined on this course. Stick closely to the guidelines I've provided. Each step in the A3 process has been carefully thought out. Consider hiring a facilitator that can keep the team on track and help hone the problem solving skills of each participant. Every time you practice the process the steps will become clearer.
