How to run a PANCAKE retrospective

The starfish diagram is great for open-ended retrospectives. Still, there are times when the team needs a little bit more guidance. This is especially true for newer teams. For these teams, it might be better to have a PANCAKE retrospective. The PANCAKE is a high-level list of retrospective categories. It stands for puzzles, appreciations, news, challenges, aspirations, knowledge and endorsements. Sometimes the facilitator will put this list in the front of the room, they'll create a chart with a line through the middle. On one side, they'll list out the letters in PANCAKE and on the other side, they'll place Post-it notes for specific items. The PANCAKE should be used as a way to start the conversation. It gives the team a little bit more direction. It's important to remember that you still need to collect action items.
