Unpopular change in any organization is always hard as a business analyst. Why? People go straight into fear. FEAR stands for a future event appearing real. As a business analyst what we're trying to do is make sure that we gather the information. The first thing that will go through any stakeholder's head is, "What does this change mean to me personally," and then secondly to the organization. There are times where you've going to have to let people understand the context and the bigger picture of what's going on, so that they can understand that this isn't you that's making the decision, you are actually just providing the information and the data to help the organization be more efficient, have some cost cuttings or even potentially make a determination if that product and service is no longer needed in the organization.
A lot of the times it's not a surprise to the people you're talking to, but more importantly your role as a business analyst is to remember why you're there. You're there to gather the information, to be able to package it in such a way so that recommendations can be made for things to move forward. It's not necessarily you making that decision, it's your facilitating the information gathering process.
